How does your business run without you?

The way things get done, where you are going, who is allowed to decide what. Most of it lives in one person's head. Yours. That is why it slows down every time you step away.

My job is to get it out of your head, write it down, and build the team that can run on it.

Before Legatis I built a funding company and placed over $25 million into small businesses. The money turned out to be the easy half. What owners actually needed was someone to answer the next question.

The record

Four years inside one business, running every function.

Nova Pacific Environmental, Vancouver. Environmental consulting, two field crews. Four years, embedded. I ran the financial systems and the funding, built the operating systems, trained the team, installed the performance review cycle, ran business development, and rebuilt the website and technology stack. Revenue doubled over the period.

Some of what got written down there: a rate card and estimating standard the whole firm prices from, a one-week internal management course for staff, a company operating system that replaced four subscriptions, and the review cycle that became HPT360.

Most consultants never find out whether their recommendations worked. They are gone before anyone could tell. Four years is long enough to be wrong in public and fix it, and that is where most of what I know now came from.

What I do

Most owner-operated businesses do not need more advice.

01EvaluateEverything. The numbers, the systems, the roster, how decisions actually get made, how work actually moves. On site, not from a questionnaire.
02Opportunity and riskWhat is worth chasing, and what could take the business down. Both written, both ranked, both shown to you whether you want to see them or not.
03The GameplanShared goals with a number and a date on each. Decision rights written per role. How you keep score. Signed by you and by the team. What is in it.
04BuildI stay and implement it. This is the part where most people hand you a document instead.
05Hand it backThe measure of the work is that you stop needing me at the level you started at.

Terms of engagement

Four levels. The work is the same; how much of it I do is not.

What I will not do

Printed here so you can hold me to it.

I do not sell leadership-style makeovers or personality testing. The evidence is not there.

I decline engagements without owner-level sponsorship, and engagements where the work is not genuinely interdependent. Some shops are bowling, not basketball, and a team system will not help them. I will tell you which one you are, and sell you something smaller if the answer is bowling.

I do not run an anonymous survey and then let its answers into a review, a disciplinary process or a pay decision. The first time that promise breaks, the instrument is dead. So it does not break.

I do not deliver a report without a follow-up date on the last page. An unclosed loop teaches a team that measurement is theatre.

Method

The performance work runs on a graded system, not on opinion.

Team performance runs on HPT360, my system for measuring the six conditions that decide whether a team performs, tracked against your own numbers. Every claim in it carries an evidence grade, and nothing ungraded reaches a client report. Twenty-four sources, each read in full.

Strategy and finance run on the ordinary tools, used properly: the numbers behind the business, the cash cycle, break-even, the five forces on your market, a scorecard with a baseline and a target on every line. Nothing you could not learn. The value is in doing it inside your business, on your numbers, and staying until it holds.

Read the HPT360 method. Or score your own company in about ten minutes.

The opportunity and risk analysis

Three a quarter, at no charge. Here is exactly what that is.

I spend time inside your business and give you a written document: what is worth chasing, what could take you down, and what is quietly costing you money. Both lists ranked, and a session to walk you through it.

It costs you a day of access, honest answers, and your last twelve months of numbers.

You are free to take it and do the work yourself. Some people will, and that is a fine outcome. It is the same outcome I am aiming at with a client, just faster. If you would rather not do it alone, we talk about the Gameplan.

File an enquiry.

Tell me what the business does and what is not working. I will tell you whether this is a job for me, and if it is not, who it is a job for.

Say the awkward version. It saves us both a meeting.

Or write to me directly. I read everything that comes in.
