Documentsyou keep every one

Five steps. One folder. You keep all of it.

Everything I do produces a document you can hold, read, sign and run without me. This page names each one and says where it comes from. There is no binder at the end. The folder builds as we go, and the last page of every document says when I come back.

The map

Read left to right. Each step produces the paper the next step runs on.

Numbers are document numbers. The list is below.

The steps

What happens, how long it takes, and the paper it leaves behind.

01QualifyA 30-minute call. Four gates: is the work interdependent, is the team under seven to a lead, is anything written down, am I talking to the owner. If it fails, I say so and name who can help.Paper · 22 Phase 0 qualification
02AnalyseA day inside the business. You and each lead separately, then the team, then I watch the work move. The four-minute test runs here. Inside ten business days you get the written report and a 90-minute walkthrough. What the report contains.Paper · 30 the opportunity and risk analysis, with a business-level SWOT · 23 the six conditions scored on the maturity model · 12 the owner interview, 20 questions · 33 the proposal, fixed price, arithmetic shown
03Write it downHalf a day with the whole team, then four weeks of writing and one-to-one sittings. One document the business runs on, and one chapter per person. What is in the Gameplan.Paper · the business, how we play, the roster, the season and the scoreboard, each filled on its own page · 10 the Gameplan, which compiles them into one document you sign · 11 a Role Plan per person · 20 the pay formula, published · 36 the strategy workbook, when the market is the question · 21 the hiring scorecard, when a seat is empty
04Run the cycleWeekly, 90 seconds: what moved, what got in the way, who helped. Monthly, one structured debrief. Quarterly, an anonymous pulse I tabulate, a team report and individual reports, reviews with no surprises, and one condition fixed. Four quarters minimum. The method.Paper · 14 the weekly log and the review prep sheet it generates · 17 the debrief protocol · 15 the condition pulse and the data policy every employee signs · 16 the role scorecard · 18 the five questions before anyone is blamed · 19 the quarterly team and individual reports
05Hand it backThe fourth quarter plus the comp and role decision on a year of evidence. The Gameplan reissued as a new season. Then a level choice: you run it alone on the one-page protocols, or I keep running part of it. The measure of the work is that you stop needing me at the level you started at.Paper · 19 the annual report · 23 the maturity model re-scored against baseline · 33 a new engagement letter, or none

What the documents are

Paper you can fill in, print, sign and keep. Not a login you lose when I leave.

Every document is a page like this one. It opens in a browser, you and I fill it in on screen or by hand, it prints to a PDF, and it gets signed on the last page. Anything the page can work out for itself, it does, in red, so nobody adds up a column by hand. When the engagement ends you have a folder of PDFs and the blank templates, and you can run every instrument yourself.

The Gameplan is a compilation. Its parts are filled on their own short pages, one topic each, and the Gameplan gathers them into the single document you sign. That means you can hand one page to one person without handing over the whole thing.

Two things stay with me by design. The anonymous pulse is tabulated by me, never in-house, because in a six-person crew in-house anonymity is a fiction. And the weekly log's roadblock stream routes to the manager and to me, so that a roadblock raised in week three cannot still be open in week ten without someone noticing.

A client portal, where the weekly log arrives by text message and the scoreboard updates itself, is the next thing I build. It will be built on the same pages. Until then the documents do the job, and they will still do the job after it exists.

Four ways to buy it

The documents are the same. How much of the running I do is not.

LevelWhat I runWhat you run
HandoffSteps 1 to 3 and one install session.Step 4 on the one-page protocols. Step 5 yourself.
QuarterlySteps 1 to 3, then each quarter: the pulse, the reports, the review prep, the reviews, the reset. The weekly log and the monthly debrief.
MonthlyQuarterly, plus the monthly debrief facilitated and a monthly metric review with you.The weekly log.
EmbeddedAn executive seat. I run a function. The rest of the business.

The analysis is free three times a quarter. Everything after it is a fixed price, quoted in writing with the arithmetic, after you have read the report.
